Information gets filtered on the way up. Decisions stall. Departments become disconnected, or worse, guarded fiefdoms. Management is no longer in the trenches with their teams. The informal systems that work with ten people fail at a hundred. Yesterday’s process becomes tomorrow’s bureaucracy, and the people with the authority to change it have moved on.

Between boardroom and the frontlines, intent gets misconstrued or misunderstood.

High-growth companies rarely look for trouble, but often find it. It usually begins with a highly developed sense of how to put out their own fires. This feels euphoric: "We worked all night and got it out the door!"
A few of the team realise that rapid reaction is not agency. It is also not sustainable for extended periods.
All high-growth track companies hit obstacles. Running too hot for too long, trying to hold it together until the next patch,
the next version, the new guys arrive. Risk becomes normalised, then it's the new "normal". Then it becomes addictive.

STRATEGOI

We call our senior operators strategoi.

The Athenian strategos was elected, accountable, and led from the front. The job was to read the whole field, understand the competing forces, decide, and answer for what happened next. Strategy has since been reduced to planning, workshops and documents. We prefer the original definition.

Roughly two engagements in five run with a single embedded strategos. Another two in five operate as one-to-three-person squads, with specialists entering for surgical one-to-two-week sprints. Only 20% of our engagements need teams larger than this for an extended period.

We build the smallest team capable of changing the outcome, not the largest team we can bill.
